Hi there,

This is a bit off topic for here but clearly linked so I really want to
help you out here. I think there is a mailing list for using book type
for non free software projects but I can't find it.

There is an old guide on book sprints here that Adam Hyde wrote but I
know he would like to update it with new experiences.

I would say definitely use a collaborative writing platform like book
type to do this. As you say it would get messy otherwise. You can use

Also getting external facilitation is a really good idea. I would say
it's worth paying a bit to get a better result. Maybe Adam would be
interested in talking to you about this.

If you don't have funds to do this my advice would be to set your sights
a little lower to avoid putting pressure on yourself or falling short.  
Maybe just call a writing sprint and maybe don't aim to have it
completed but use it as a valuable way of syncronising writer's aims and
getting a lot done and training people on the process of using Book Type.
